The processor lock-in problem

Payment tokenization gives you PCI scope reduction. But most payment processors give you tokenization with an invisible string attached: your token vault lives inside their infrastructure, and your card data goes with them if you leave.

This is the processor lock-in problem. And it’s the reason the most important architectural decision in payment tokenization is not which processor to choose - it’s whether your token vault is independent of your processor.

The processor-native model. Stripe, Braintree, Adyen, CyberSource, and Worldpay each offer tokenization vaults that live within their infrastructure. The integration is seamless. The PCI scope reduction is real. The problem is portability: a Stripe token cannot be sent to Adyen. If you decide to add a second processor for redundancy or regional coverage, you need a separate integration for each processor, and each processor stores a separate token for the same card.
